A target operating model for an engineering team.

Working with a European bank’s engineering team, Nuitio developed the target operating model, introduced it and embedded it in day-to-day delivery.

How the target operating model became operational

The starting point was the current state, identified gaps, the organisation’s priorities and a realistic implementation horizon. From these, Nuitio and the engineering team jointly derived the target state and future delivery lifecycle: a defined intake route, clear scoping and definition of done, portfolio prioritisation, and work structured into epics, sprints and work packages. Estimation and time tracking were anchored at work-package level.

To turn the target state into day-to-day practice, Nuitio and the team detailed the required processes and tailored them to the team’s working environment. They assigned clear ownership and established feedback loops through which the introduced processes could be reviewed and adapted over time.

Adoption and team-performance KPIs made progress over time visible to management. In parallel, a cross-training matrix identified knowledge gaps across the team and provided the basis for targeted upskilling and knowledge sharing. The engineering team adopted the implemented target operating model in its day-to-day work.

How the engineering team and management agree on what to measure

Which KPIs fit your team? The cards combine five perspectives: operating-model adoption, software delivery (DORA), flow (Flow Framework), operations (Google SRE), and team health (SPACE, eNPS, and people analytics). Choose the metrics that best reflect how you work, what the team owns, and the data you can rely on. Each label identifies the source or context.

Adoption of the operating modelShows whether the agreed processes are being used in day-to-day work.
Software delivery performanceDORA considers the throughput and instability of software changes together.
Flow MetricsShow how work moves through a product value stream and where it stalls.
Service reliabilityRelevant when the team also operates the services it develops.
Team health and sustainable performanceSPACE treats productivity as a multidimensional concept, not a single metric.
